The Road to Done

Five arcs from tonight's gate merge to a practice born in thirty minutes — what we know, what we don't, and who holds what.

Draft for Robert’s annotation · gate MERGED 16:06 · arcs 2–5 not yet approved

The finish line — unchanged, measurable

Done is three numbers and six properties. 12 of 12 on the sealed gauntlet · a routine teammate edit under one minute · a practice born under thirty minutes — on a system that is fully named, never lies, is always reversible, keeps code as legibility only, gives every meaning call to intelligence, and runs without Robert. Nothing below redefines done; everything below is distance to it.
Rulings in force: port first, page-guard after (your RULING 13)
meter before legibility fixes — every saving proves itself on the meter
instrument before work — honest denominators first
proofs never pick their own targets; unguarded classes never ride the fast lane

Where we stand today

The gate is MERGED — Arc 1's main act is done. The new merge gate — content changes pay a ~1-minute bill, machinery changes pay the full battery — landed on trunk at 16:06 on a fully green lap (merge d44559dc7). Its last missing piece went in today: the one confirmed spot where it trusted a checks-list its own parser had flagged as broken is cured, and the proof was run against the uncured code first and failed exactly as it should. The outgoing keeper session independently re-verified the cure, merged, and released the branch and checkout to this session as single writer. Remaining in Arc 1: the two tails only.

↘ go deeper — today's receipts
Cure: one line in the lane classifier — any registry parse finding forces the full battery (28f7405a8). Proof D6m: duplicate check id → full battery; restored clean registry → fast lane still opens (anti-vacuity). Run RED pre-cure, green post-cure. Rehearsal walk re-run after the cure: 20/20, 227s (88216b164). The check that failed the prior lap (stale walk receipt) diagnosed and folded. Finding provenance: the kimi cross-pedigree reading lens — the one finding six same-family lenses missed, the argument for pedigree diversity in one sentence.
Today's earned law, with receipts: two keeper sessions unknowingly shared one live checkout; the interleaved commit was harmless only because it touched a receipt file — machinery would have made my rehearsal certify a chimera. The other session hit the same root in reverse: two tree-mutating checks in one clone made a healthy check go falsely RED. Same cause — shared mutable state — two opposite signs in one day, neither caught by a gate. The cure is a checkable claim (see Roles), not courtesy.

The five arcs

  1. The gate closes (now; hours) — every merge pays exactly one honest bill, and the gate cannot be lied to. Exit test: the gate PR merged on a fully green lap, then two tails: the receipt re-pin (today any unrelated merge re-dates the rehearsal receipt and forces a manual ~4-minute re-mint — it has bitten four times, each a different way; the fix binds the receipt to the exact files the rehearsal reads) and the self-selection sweep — four more proofs that pick their own test targets — swept as one class with one shared derivation. A fifth bespoke patch would indict the frame.
    ↘ known / unknown
Known: cure measured working; lap was 30-of-31 green with only the receipt red; trunk has no gate today, so the branch is purely additive. Unknown: nine sibling findings from the reading lens are unreproduced — likeliest real: hidden dotfiles under glob patterns are under-proven. Each needs a live reproduction before any cure.
  2. One home — the port (next, your ruling; days, mostly re-run) — the factory and the flagship stop diverging: every newborn site inherits the full 17-check protection, because the factory reads a data file instead of someone's memory. Today a newborn gets 2 of 17, and the gap widens every time the flagship improves. Exit test: a fresh factory-built site carries all current checks, each proven able to fail on the newborn — ending at your flip decision, brought courted and merge-ready, then stopped. This is the one moment in the whole road that changes how every site is born, which is why it is yours.
    ↘ known / unknown
Known: the factory already contains the staged remains of a previous, successful run of exactly this port, with a written porting law — I verified it exists. The operation-name collision map is answered in the census (2 identical · 4 re-sync · 3 additive · 12 disjoint) but not re-verified. Unknown: whether the port mechanism collides with the separate ratified plan that deletes the factory's site-copy mechanism (the cord-cut plan) — that question comes to you in one paragraph before design. And the drift rate: the flagship grew 151→187 scripts in days, so the port ends as a standing drift meter ("the factory is N files behind") rather than a one-shot event.
  3. The environment answers in seconds — a teammate's ask costs seconds of discovery, not minutes, and we can prove it. Exit test: the heartbeat exists (every ask records its time-to-live, stage-attributed, plus questions, dead ends, abandons — one always-current surface; a meter, never a gate), and each legibility fix — the seven measured doc-vs-machinery lies, the boot tax, real attribution, the reach pin — shows its claimed saving on that meter. Your ratified sequencing holds: meter first, because every fix claims to remove a cost and the meter is how the claim is checked.
    ↘ known / unknown
Known: the target gap is instrumented — the same ask cost you 12+ minutes and an expert 68.2 seconds; the difference is discovery cost. Unknown: the boot tax size; whether who-did-what attribution can be recovered from existing records (1,185 ledger rows currently cannot tell you from a test probe) or needs new ones.
  4. Edit anything, finished — every teammate ask-shape either works through the door or carries your explicit ruling that it is not worth controlling, with a reopen trigger. No silent gaps. Exit test: an honest denominator first (the ~30-of-58 number is inherited and I do not trust it yet), then every shape wired, built, or ruled out by you — brought as concrete candidates you can react to, never open questions. This arc also returns the one-minute edit: the page-content guard lands here, after the port per your ruling, re-earning the fast lane the way the resource files did. Until then a routine edit pays ~15 minutes — your accepted cost, with the reopen trigger if it starts costing a real teammate moment.
  5. The proof (last; allowed to fail backward) — evidence, not confidence. Exit test: a genuinely cold walk — fresh session, real asks, scored by a non-author, you and Alie ruling the feel — then the sealed 12-ask gauntlet, then day-zero birth: a churned practice born from the homed factory passing the full battery and gauntlet. I will not orchestrate the cold walk; its whole value is one fresh mind meeting the system unassisted. This arc can send us back an arc. That is what makes it worth anything.

The machine — the disk, mapped

The chronic 99%-full condition has taxed every session for days. Today it resolves into a table. The "~350 GB outside home" theory was wrong: home holds 203 GB, not 66 — one more relayed claim corrected by measurement. About 106 GB stays genuinely dark to my scan: a second account (Robert-Personal) plus 420 permission-blocked paths.

Roles — who holds what

My hands (the keeper). Gate landings and merges · the burndown's truth · courting anything load-bearing before it merges · strategy synthesis to you · naming every finding's altitude before fixing it.
Orchestrated by me. The port (dispatched builders, validator-paired) · sweeps and adversary panels — always pedigree-diverse, always disk-sized before dispatch, clones shared copy-on-write · the heartbeat instruments once specced.
Yours. Direction and scope · the factory flip · the value-test rulings closing arc 4 · the feel verdict with Alie · team-facing words · disposal hands · anything without a working undo.
The claim law (proposed, from today's incidents): any session about to write to a branch or checkout under active landing first writes a claim — who, since when — and every writer's pre-push step reads the claim and refuses when it names someone else. Checkable, not courteous. It covers the checkout, not just the branch, and it covers readers that mutate: a check that plants and restores is a writer for its whole duration.

Your red-pen — the four things that are yours here

1 · The disposal pass

The table above: ~44 GB verified now, ~20 GB on your judgment. One pass from your hands ends the disk crisis that has taxed every session for a week. Approve, trim, or redirect.

2 · The dark 106 GB

One look from your own shell where my permissions cannot go: About This Mac → Storage, or sudo du -x -g -d 1 /System/Volumes/Data/Users. Closes the last dark corner of the machine.

3 · The claim law

Ratify, amend, or reject the checkable claim above. It is the cure for today's shared-checkout class — both signs of it.

4 · The road itself

The five arcs and their order: does this match the road you hold? Anything here you would reorder, cut, or add — that is exactly what this surface is for.
